IT Architecture & Modernization

IT master plan, application portfolio rationalization, application modernization, integration architecture: we work with CIOs from the target vision all the way to hands-on delivery.

Duration

Indicative budget

€15–500K

The Nobori Method applied to architecture (assessment, target vision, modernization, governance) cuts project scoping time by a factor of three on average and significantly reduces the number of failed projects within 18 months.

THE PROBLEM

Your IT was built in layers. Today, every change is a major project

Aging, tightly coupled applications, components stacked project after project, mounting technical debt. The result: every new feature takes months, maintenance costs eat the innovation budget, and teams spend more time working around the IT than creating value.

Our approach

Step 1

Assessment & mapping

Application portfolio mapping, analysis of data flows and dependencies, technical debt assessment, identification of blockers and modernization priorities.

Step 2

Target vision & roadmap

Target IT architecture aligned with the 3-year strategy, modernization roadmap prioritized by business impact, budget scenarios and risk analysis.

Step 3

Modernization & execution

Rebuild or replacement of critical components, application migration, integration architecture (APIs, events), legacy decommissioning, implementation of technical foundations.

Step 4

Governance & autonomy

Architecture review board, enterprise architecture reference framework, decision process for new projects, knowledge transfer to internal teams.

Our commitments on this offering

From strategy to execution

We do not hand over an IT master plan that gathers dust on a shelf. We stay to drive the modernization until your teams are autonomous.

Quantified approach

Every recommendation is costed in total cost of ownership, migration cost and time-to-market gain.

Incremental modernization

We identify the components that block 80% of your changes and tackle them first. No big bang.

What our clients say

Amid hypergrowth and a deep transformation of our business lines, Nobori worked with us from strategy through to a secure implementation of our core application rebuild, which covers 90% of our business needs. From scoping to go-live, their pragmatic approach let us move forward without ever stopping operations.

Frequently asked questions

Where do you start an IT modernization?
With a 2-to-4-week rapid assessment, lighter than the full audit (4 to 8 weeks): portfolio mapping, technical debt assessment, identification of the components that concentrate incidents and block change. This assessment produces a roadmap prioritized by business impact. The first workstreams are chosen to unlock the most value, not for their technical complexity.
How do you convince the executive committee to invest in IT modernization?
We translate the state of your IT into business impact: annual total cost of ownership by component, time to market for a new feature, downtime risk, and opportunity cost. A quantified report with scenarios (maintain as-is vs. incremental modernization vs. replacement) gives the executive committee objective grounds for a decision.
Do you have to rebuild everything to modernize legacy IT?
No. A full rebuild is rarely the right approach: it is costly, risky and slow. We favor incremental modernization: identify the critical components, decouple them through APIs, then replace or refurbish them one by one. The goal is to reduce technical debt without stopping business projects.
What is the difference between IT landscape planning and IT architecture?
IT architecture defines how application components are built and how they interact. IT landscape planning is the discipline that organizes your IT into coherent zones, reduces coupling, and ensures every new component fits in without creating debt. We work on both: the macro view (landscape planning) and the concrete design (architecture).
How do you manage the transition from the old IT to the new?
We set up a coexistence strategy: legacy components keep running while the new ones ramp up. Adapters (APIs, anti-corruption layers) isolate the legacy from the new IT. Decommissioning is planned component by component, with clear cutover criteria and rollback plans.
How much does an IT architecture audit cost?
An IT architecture audit at Nobori costs €15–40K depending on the scope. It includes application mapping, data flow analysis, technical debt assessment, and an IT master plan with a prioritized roadmap. Typical duration is 4 to 8 weeks with 1 to 2 senior architects. The audit produces a concrete action plan, not a report that gathers dust.
When should you modernize your IT?
The key signals: maintenance costs above 60% of the IT budget, inability to ship new features in under 3 months, dependence on end-of-life technologies (AS/400, COBOL mainframe), hiring difficulties tied to the tech stack, or inability to integrate AI or data components. Modernization is not a big bang: we favor an incremental approach.
